Data Needed
Every element requested by Jameson & Rakesh that is not yet backed by a real source document
The model no longer seeds illustrative or placeholder data on the Risk Register, Execution Plan, post-Pivot funding tranches, or milestone-gated hires. These tabs will display empty-state prompts until real inputs are provided — this is deliberate so the model never gives the impression that we have relationship, milestone, or capital-plan data that we don't.
Below is the full catalog of gaps, grouped by how much they distort the headline outputs (EV, runway, min-cash, revenue-at-risk). Each row links to the exact tab where the data is entered.
Risk Register
Track contract length, exclusivity, renewal probability, and revenue-at-risk per school (Rakesh — risk & accountability).
Feeds the risk-adjusted scenario and top-5 concentration KPI. Placeholder schools were removed — the tab is now empty and revenue-at-risk reads $0 until real contract data is entered.

Execution Plan — Milestones
Milestones with target dates, owners, and status — feeding tranche unlocks and hiring triggers (Rakesh — staged capital deployment).
Placeholder milestones (first 10 schools live, Series A close, EBITDA breakeven) were removed. Funding tranche gates and hiring triggers reference these — with the list empty, nothing is currently gated.

Bottom-Up physical slot ceiling — refresh from source workbook
Recount the physical slot ceiling per-school / per-sport from the Inventory Per School workbook — do not assume every school has every sport (user review).
The bottom-up Yr1 Slots KPI is temporarily suppressed on the School Inventory tab because the current 71,154 figure applies every default sport to every school. A per-school recount (Maryland field hockey only, California football = 6 games / volleyball = 4, etc.) produced ~9,698 slots — far below the 45,000 Proforma target, which implies additional sports (basketball, baseball, etc.) not itemized in the current workbook. Until the source is refreshed, the bottom-up ceiling is hidden to avoid a misleading headline.

Funding — post-Pivot rounds
Tranched capital schedule with milestone gates (Rakesh — staged capital deployment).
The $10M Pivot convertible is loaded from the teaser memo. Every subsequent Series A / bridge / growth tranche was placeholder and has been removed. The runway / dilution walk is incomplete until real round strategy is provided.

Headcount — gated hires
Milestone-gated hires that only add cost when triggers fire (Rakesh — headcount modeling discipline).
Placeholder triggers (2nd Data BD, Regional S&D lead, Head of Marketing, etc.) were removed. The base 14-role staggered plan on Master Inputs stays intact — only the conditional expansion hires are cleared.

Monthly Cash — opening balance
Monthly burn view with min-cash covenant test (P2 — operating rigor).
The 60-month cash roll-forward currently assumes an opening cash balance of $5M as a placeholder. Every downstream min-cash flag is wrong by whatever the delta is between $5M and the real bank balance at model start.

School Inventory — relationship owners
Per-school relationship map (implied by both risk register and BD ownership).
The 68-school inventory has placement / game counts but no relationship owner or contract terms attached. Needed to make the Risk Register per-school entries meaningful rather than duplicating school-by-school data entry.

Data revenue — bottoms-up build
Data monetization thesis (event attribution, licensing, sponsor analytics).
Base case sets data revenue to $0. The toggle and downstream wiring are in place, but pricing, addressable buyers, and delivery cost are not yet defined — turning it on with fabricated numbers would misrepresent the thesis.
- Data product SKU list and pricing per SKU
- Addressable buyer count (sponsors, rights-holders, agencies)
- Attach rate and ramp curve
- Third-party data cost basis (feeds, storage, delivery)
- Data ops FTE ramp aligned to the above
- When real data lands, replace the empty-state on the target tab and move the row from the top section to the bottom (Sourced) section.
- If a new Jameson/Rakesh ask requires data we don't have, add a P0/P1/P2 row here before shipping any placeholder default.
- No tab in this model should silently display fabricated relationships, milestones, or capital plans.
